Case Study · Cash App / Block, Inc.

A financial product can scale quickly. Judgment doesn't.

As Cash App grew, more decisions fell outside neat rules. I helped make those calls clearer, more consistent, and easier for more people to carry.

The Problem

Growth multiplies decisions.

Different teams meet different edge cases. Escalations get inconsistent. Newer people learn by finding someone experienced rather than by using a system that makes the reasoning easier to repeat.

The problem wasn't simply volume. It was helping good judgment scale with it.

What I Noticed

The real system wasn't the queue. It was judgment.

Experienced operators know when something feels wrong and which details matter. If good decisions depend on sitting beside the right person, that knowledge has not become a system yet.

The Model

Frontline signalOperators meet the edge cases first.
What are we seeing?Patterns named, not just cases closed.
Shared judgmentA common way to reason, not a longer rulebook.
When do we act, when do we escalate?Clear thresholds, less ambiguity.
Cross-functional actionProduct, engineering, data, legal, compliance.
What should change? The work teaches the system what to improve.

What I Changed

01

Make judgment visible

I clarified review habits, escalation paths, and the signals teams needed to understand what mattered and when deeper review was warranted.

02

Make frontline knowledge usable elsewhere

I translated what risk teams were seeing into language product, engineering, data, legal, and compliance partners could act on.

03

Grow people who could make the hard calls

I coached decision-making, stakeholder communication, ambiguity, and ownership. Team members grew into Senior and Lead roles while I managed them.

Tailor for each individual. Lead by example. Show people what you expect, don't just tell them.

What Changed

More of the team could make the hard calls.

Cleaner escalationLess ambiguity around when work needed deeper review.
Better visibilityA clearer view of change, capacity, and quality.
More people carrying the workTeam members grew into senior and lead responsibility as the work evolved.

The product is what people see. The judgment underneath it is part of what makes trust possible.

Are the hardest decisions still stuck with a few people?

There may be a system hiding inside that expertise.
